The Challenge

A MedTech distribution company serves the European Union market with medical devices. Their WooCommerce store was functional but couldn't handle the complexity of multi-market EU commerce: different VAT rates, cross-border shipping regulations, and the logistics of medical device distribution.

They needed to migrate to Shopify, restructure their logistics, and do it all in three weeks — because a product launch was on the calendar and couldn't move.

Three-Week Sprint

We treated this like a startup launch. Three weeks, fixed scope, no scope creep:

• SEO migration (URL redirects, sitemap, structured data)
• Go-live with monitoring and rapid-response support

Zero Downtime

The migration happened live. No "maintenance mode" page. No lost orders. We ran both systems in parallel during the transition and switched DNS with pre-warmed caches.

20-Second Checkout

The WooCommerce checkout was a multi-page form that took 60+ seconds on average. The new Shopify checkout:

• Single-page checkout with address autocomplete
• Saved payment methods for returning customers
• Automatic VAT calculation based on shipping destination
• Express checkout options (Apple Pay, Google Pay, Klarna)

Average checkout time dropped to under 20 seconds.

Multi-Market EU Setup

The client now operates across multiple EU markets with:

• Localized storefronts: Language and currency per market
• Compliant VAT handling: Automatic OSS VAT calculation and reporting
